A local team starts working around a corporate process because the process no longer fits the market. An executive makes an exception \u201cjust this once.\u201d A customer requires something outside the standard model, so someone creates a workaround.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of these events looks particularly serious on its own.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is what makes them dangerous.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The first sign that an operating model is beginning to crack is often <strong>the growing number of exceptions required to keep it functioning.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Exceptions Are Signals<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every organization makes exceptions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A strong operating model does not eliminate them. Markets differ. Customers differ. Regulations differ. Circumstances change.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The problem begins when exceptions stop being occasional and become routine.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A team may say:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe have to do it differently here.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then another market says the same thing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then another.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Eventually, the organization is no longer operating from one model with a few exceptions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is operating several different models\u2014and calling them exceptions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction matters.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An exception can be managed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A pattern of exceptions requires a different response.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Workaround Is Often the Warning<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Executives tend to notice the visible consequences of operating-model weakness.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Missed deadlines.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rising costs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Customer class=\"wp-block-paragraph\">The organization may still be producing good results.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But it is becoming increasingly dependent on individual judgment and informal mechanisms.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is a form of structural fragility.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Growth Makes the Problem Harder to Ignore<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Operating-model cracks often become visible during expansion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A model that worked with five markets may struggle with fifteen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A process designed for one regulatory environment may become cumbersome across several.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A centralized approval process that was manageable when the company was smaller may become a bottleneck as the number of transactions increases.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The organization responds naturally.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It adds people.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It creates another approval layer.<\/p>\n\n\n\n<p another exception.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Each response may solve an immediate problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But collectively, they can make the operating model more complicated.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The organization is solving symptoms while the underlying model continues to deteriorate.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Real Question Isn&#8217;t &#8220;Is It Working?&#8221;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is where leadership teams can ask the wrong question.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">They ask:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cIs the operating model working?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If revenue is growing and customers are being served, the answer may appear to be yes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A better question is:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cHow much organizational effort is now required to make the operating model work?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That question changes the discussion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If managers must constantly intervene, escalate, interpret, override, reconcile, and create workarounds, the model may be producing results\u2014but at an increasing governance cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That cost rarely appears as a separate line item.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It appears as management time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Decision latency.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Duplicated work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Inconsistent practices.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Key-person dependency.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Compliance exposure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And eventually, slower growth.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Watch the Exceptions<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Leadership teams should pay attention when they see:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li class=\"\">The same exception occurring repeatedly.<\/li>\n\n\n\n<li class=\"\">Local teams creating unofficial processes.<\/li>\n\n\n\n<li class=\"\">Decisions routinely being escalated beyond the level where they should be made.<\/li>\n\n\n\n<li class=\"\">Different markets solving the same problem in different ways.<\/li>\n\n\n\n<li class=\"\">Employees maintaining parallel spreadsheets or systems.<\/li>\n\n\n\n<li class=\"\">Policies that require frequent interpretation.<\/li>\n\n\n\n<li class=\"\">Senior executives becoming the mechanism for resolving operational issues.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">None of these necessarily means the operating model is broken.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But together, they can indicate that the model is no longer keeping pace with the business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The objective isn&#8217;t to eliminate every exception.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is to determine whether the exceptions are <strong>evidence of legitimate local requirements\u2014or evidence that the underlying operating model needs to change.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Governance Begins Before the Failure<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is where governance becomes more than oversight.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good governance gives leaders a way to recognize structural weakness before it becomes operational failure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The goal is not to create more controls.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is to understand where control is actually needed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A healthy operating model provides enough consistency to maintain enterprise coherence while allowing enough flexibility for markets to respond to legitimate local conditions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That balance becomes increasingly important as a company crosses borders.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because international growth doesn&#8217;t simply add markets.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It adds complexity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And complexity has a habit of becoming invisible until the organization can no longer absorb it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The warning usually arrives much earlier.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It
